How Alternative Sourcing Strengthened Cocoa Supply Security

Securing More Than 35,000 Tons of Additional Cocoa Beans

// At a Glance

A global confectionery manufacturer sought to strengthen cocoa sourcing in a severely disrupted market. We analyzed the current sourcing setup, assessed alternative sourcing models by origin, and translated the preferred options into an implementation roadmap. The identified actions address the underlying market supply constraint, increasing sourcing resilience with the potential to secure more than 35,000 tons of additional cocoa beans, backed by the governance, decision rights, and estimated financial requirements needed for execution.

// Challenge

Limited Upstream Access in a Concentrated Cocoa Market

Cocoa-producing origins were facing declining plantation productivity, driven by plant disease, climate change, and aging tree stocks. Supply was also concentrated in a small number of origins, while traders controlled much of the available volume, limiting direct access to supply and market intelligence. Recipe and formulation requirements tied to specific taste profiles constrained origin substitution.

Gaps in data and internal capabilities further restricted the company’s ability to secure long-term supply at origin. The client needed a clear view of its sourcing risks, viable sourcing models for each origin, and the trade-offs among supply security, sustainability, compliance, and brand expectations.

// Approach

Turning Market Transparency into a Practical Sourcing Plan

We designed the engagement around two connected elements: establishing a reliable fact base and converting the most suitable sourcing options into a practical implementation plan.

The analysis covered:

  • Current supplier mix, origin exposure, certification coverage, and resilience maturity
  • Peer sourcing patterns and leading practices
  • Supply and demand dynamics, geographic concentration, and long-term production outlooks
  • Productivity differences, regulatory developments, and sustainability requirements

Based on this fact base, we assessed five sourcing models by country of origin, ranging from long-term contractual arrangements to deeper integration at origin:

  • Long-term off-take agreements
  • Operational or capital joint ventures
  • Acquisition of a trader or exporter
  • Contract farming schemes
  • Special farm partnerships

For each model, we developed a business case covering economic, sustainability, and resilience implications. We then prioritized the most suitable pathways by origin and defined the requirements for implementation.

// Result

Securing Additional Volume and Preparing Execution

The engagement delivered a quantified potential supply outcome and a practical implementation package.

  • 35,000 tons of potential additional cocoa beans secured through pre-financing, new outgrower partnerships, and a farmer loyalty program
  • 18 implementation levers defined, comprising five procurement levers, two outgrower partnership levers, and eleven supporting enablers
  • Target sourcing model, governance, decision rights, and implementation roadmap defined
  • Sustainability model embedded in the sourcing strategy and tailored per origins
  • Recurring and one-off operating costs, together with working capital requirements, estimated for the full package

// Key Takeaways

What Critical Commodity Resilience Requires

Companies exposed to concentrated commodity markets need more than market intelligence. Effective resilience strategies require credible pathways to secure additional supply, quantified financial implications, and clear governance for implementation. Together, these elements help address immediate supply pressure and strengthen long-term sourcing decisions.
